A Surprisingly Beneficial Way to Think About Motivation



Every teenager is motivated. Every student is motivated. Every teacher. Every parent. Every person is 100% motivated. That's right. You're 100% motivated to do exactly what you're doing at any given moment. 

I've been reading The Game Changer: How to Use the Science of Motivation With the Power of Game Design to Shift Behaviour, Shape Culture and Make Clever Happen by Jason Fox. Besides having a spectacularly long title, the book is long on great ideas too. The author makes a strong case for ways game design can be applied to bring motivation to life and work.

The book shows how we are motivated to do what we are currently doing in a given moment. That's why it's not helpful to assume someone just isn't a motivated person. 

Whatever we are doing is what we are motivated to do.

As a result, it doesn't make sense to try to change motivation. It might be possible, but it's very difficult. We will default to activities that provide the richest sense of progress. Motivation isn't the problem. The problem is the work itself. We want work that is satisfying.

We meaning WE, all of us. The adults in the school want meaningful work, and so do the students. All of us.

That doesn't mean that every moment of the work will be satisfying, but overall, we see progress and benefits from the work we are doing. I'm guessing none of us would do anything we are currently doing if we didn't see it as valuable or necessary to some relevant and beneficial purpose. 

And if we were required to do something out of compliance, that we did not value or find satisfying, over time it would be soul crushing and mind numbing. I wonder if some of our students feel that way?

If all of this is true, does it really make sense to expect students to change their motivation toward learning in your classroom or school? We plead with them to do their homework. We try to convince them why the work we offer them is so important to their future. We fuss at them to do more. We try to get them to buy-in to the game of school.

But why don't we just change the game? 

Why don't we reduce the friction? That's the point I was trying to make in a previous post, 9 Ways to Make Learning Irresistible

I'm not saying we should make things easier, just more meaningful. Gamers fail as much as 80% of the time. Kids are extremely persistent when playing the games they love. They will persist in spite of frustration. They enjoy the challenge. They will stay with the struggle.

If kids aren't persisting in our lessons, maybe we need to change the game. Every game includes goals, rules, and feedback. Every classroom includes goals, rules, and feedback. 

If we have an effective learning design, students WILL be motivated and you WILL successfully influence their behavior. Instead of expecting students to adjust to your game, why not develop the game with their motivations in mind? 

Why not change the learning to meet the students where they are? To me, that's true relevance.

The students in your class who are struggling have probably always struggled in school. That becomes a pattern of frustration and failure. What are you doing to disrupt that pattern? What are you doing to be a game changer?

5 Ways to Build Capacity for Solving Problems


In Future Driven, I wrote about how educators often want something that can be implemented quickly. We want something we can learn on Tuesday and use on Wednesday.
We want the strategy that can be used tomorrow. We want the handout, the cheat sheet, the quick fix. The hack. We want solutions that can be tossed in the microwave and heated up when we need them. Even if they taste like crap.
But the best solutions aren't microwave friendly. They come through deliberate practice. They come through deeper thinking. They come by shifting perspective. So kick the quick fix to the curb. Do the hard work of challenging the status quo. Ponder the deeper questions and look at the world in new and interesting ways.
Question everything.
Getting better results doesn't happen by having a magic bullet. There are no magic bullets. Better results come from having a long term perspective and working diligently to make things better now and in the future. We need to have a process for growth we can rely on, not just a quick fix.

Quick fixes usually make things better just for a moment. But looking good is not the same as being good. Looking good is on the surface. It's superficial. We want to actually be good and continue getting better. Ultimately, we want to help students succeed for the long term, not just for today.

Lots of educators are working tirelessly every day to try to make sure students succeed. They are trying to be as productive as they possibly can. They're putting out fires left and right. They're dealing with urgent problems. They're attending workshops to learn new ideas. And trying to implement new ideas.

But many feel like they're spinning their wheels. And it's no wonder.

In the busyness of everything that's urgent, it's really easy to neglect the importance of growing. Are you really examining your own growth? Are you looking inward? Are you developing greater self-awareness? Are you reflecting? And most importantly, are you really investing in building your own capacity?

Schools need to create environments to support educators in the process of growth. We must make sure professionals are given time, encouragement, and opportunity to build their own capacity. Leadership needs to support growth, not just demand productivity.

We focus lots of energy on problems. But how much time are we focusing on how we can become better problem solvers? Too much professional learning seems to try to "teacher-proof" the instructional process. It turns educators into implementers instead of initiators. And that's clearly not professional learning. I believe professional learning should actually help people grow as people and professionals.

One of the best strategies for solving problems is building capacity for solving problems. Everything about your school can be improved as the people in your school grow and learn together, all of them—students, teachers, everyone. The best way to improve a school is for the people in the school to be focused on improving themselves. The entire school becomes a dynamic learning environment.

Here are 5 ways you can be more dynamic in your learning and build your capacity for solving problems:

1. Listen Before You Act

As we get input from our colleagues, mentors and PLN, we can grow into problem-solving before we rush into problem-solving. We become more like the people we spend the most time with. Spend more time with people who are growing and who are capable problem-solvers. Soon, you'll be stronger too. 

2. Think, Don't React

Better schools are built on better thinking. Take the limits off and look at issues from all sides and as objectively as possible. Emotions may say one thing, but careful thought may lead you in a different direction.

3. Test Ideas and Solutions

We can become better problem solvers when we are open to trying creative solutions. Generate lots of ideas and test them. We can't keep doing the same things and expecting different results. Try a slightly different approach. Try a radically different approach. And see what works. Sometimes a massive change is needed.

4. Make Time for Learning

The most successful people make time for learning, not just doing. Benjamin Franklin, Warren Buffett, Oprah Winfrey, and Bill Gates all follow the 5-hour rule. At least five hours a week should be dedicated to learning something new. Always be learning.

5. Look Within, Reflect

Self-awareness allows us to examine our own thought process. When we take time to reflect, we learn more from our experiences and the experiences of others. Without reflection, we are constrained by our bias, blind spots, and habits. We won't grow as problem-solvers unless we acknowledge the areas where we need to continue to learn and grow.

Culture of Compliance or Culture of Character?


Someone with many years in education was visiting our building recently and commented, "I don't think I've ever seen a high school lunch period this quiet." 

I think they caught us on a good day. But it was a nice compliment.

I know our lunches aren't perfect. In fact, there were a few grapes flying around recently too. Kids will be kids, right? But I was a proud principal after hearing the visitor's perspective, because I think it is a small indicator of our culture.

I was speaking with another educator who shared, "At my previous school, we had to have supervision all across the lunch room to keep everyone's behavior in line." It sounded like they had a bunch of people on guard to make sure there weren't any problems.

It's possible to achieve good behaviors by "running a tight ship" or by being "heavy handed." There are lots of ways to influence behavior. And forcing compliance is one way to change behavior. Fear is a way to change behavior. Sticks and carrots are a way to change behavior. 

So don't mistake a culture of compliance for a culture of character. There's a difference in doing the rights things, and doing the right things for the right reasons.

What happens when the adults aren't watching? How will the students act in those situations? That's when character is revealed. We can keep our thumb on them to get what we want, but are we really helping them develop the decision-making and responsibility they need?

I want students to learn why character matters. 

I want them to show empathy.

I want them to be upstanders and not bystanders.

I want students to understand how they treat all people makes a difference. 

I want students to know it's important to be honest, with themselves and with others.

I want students to learn to admit mistakes and move past them in a positive way.

I want to see students take full responsibility.

Ultimately, my goal is to create an environment that brings out the best in our students. I want them to feel supported and valued. And I want them to know I have very high expectations for them, not because of what they do but because of who they are. I believe in you, want the best for you, and I'm here to support you. That's the message I want to send.

I think the traditional model of education has been very focused on compliance. In fact, compliance is often celebrated. I've had parents and teachers talk with admiration about teachers and administrators who ran classrooms and schools with an iron fist. They applaud the strict adherence to commands and rules. I have to admit that used to impress me too. 

But not anymore. I've come to realize that schools can be extremely orderly and run with precision and under the surface have a character deficit. I'm all for discipline, but I want to see that students are taking ownership for their behavior and can self-manage in positive ways. I want to see students empowered to do good and make a difference in the world. That won't happen in a culture of compliance. It will only happen in a culture of character.

Why Do Some Educators Burn Out While Others Seem to Grow More Passionate?


I'm really interested to know where passion comes from. And that's because I can't think of a single passionate educator who doesn't make a greater impact for kids. And on the other hand, I can't think of a single educator who seems burned out who is still able to be their very best for kids.

Who wants a teacher for their child who doesn't have passion for what they're doing? Anyone?

There are so many benefits to being passionate. Passion overcomes and eliminates apathy. It makes us stronger and more willing to take on challenges. Passion is caring deeply about work that matters and doing something about it.

When we are feeling passionate, we have more energy and enthusiasm. We are energized and not victimized. We believe we can overcome obstacles. We are able to translate that passion into commitment and do hard things, really hard things to get the most out of our abilities. 

When you listen to someone who is burned out, they often point to circumstances as the reason for their malaise. There is lack of support, lack of resources, problems with students, parents, administrators, other teachers, lawmakers, the department of education, society, you name it. And all of those things might be true.

But others faced with exactly the same circumstances seem to tell themselves a different story. They view the challenges as something to learn from and overcome. They seem to think differently. They focus on solutions instead of problems. They don't deny the problems or the barriers, but they are determined to focus on things they can control and not on the things they can't.

So why are they able to stay positive and passionate in spite of the challenges while others burn out?

People who avoid burnout and develop more passion do the following:

1. They believe they are growing.

People need to feel like they are making progress. We are wired to make progress. So if we feel we are stuck and not getting stronger or more capable, it can make us feel hopeless. People who are growing always have hope that things can get better. 

2. They feel like they are making a difference.

People need to feel like what they do matters. They want to feel like they are creating and contributing. Some people are making a difference but all they see are the problems and the ways they aren't having success. And that's when they burnout. We need to celebrate the little successes we have and know we are making things better.

3. They have a strong sense of purpose.


People need to feel like their work is connected to an important cause. We need to feel like we're part of something bigger than ourselves. Passion flows from a strong sense of purpose. Burn out happens when we focus on problems instead of purpose.

4. They have a strong sense of autonomy.

Passionate people need to feel like they have some control over their destiny. We burn out when we feel we can't make the decisions or take the action needed to create change. But regardless of how much autonomy you actually have, you need to feel empowered by the autonomy you do have. There are certain things you always have autonomy over, like your attitude for instance.

5. They share and connect with other passionate educators.


The people you share with and connect with most will have a big influence on your outlook. If you are around passionate educators and connect with them, you will likely feel your passion growing stronger also. On the other hand, if you are consistently around people who are negative and who lack energy, you will start to feel that way too.

6. They know when to set aside the work to rest, renew, and recharge.

Passionate educators don't have to be martyrs. It's great to have a high level of commitment, but you also have to know when it's time to be content with what you've done and take some time to set aside the work. Constantly worrying about your kids or your classroom won't help you in the long run. Create some white space just for you to find peace and rest.

For the most part, our choices determine our level of passion more than our circumstances. You can't control the environment of your school or the kids who are placed in your class, but you can control so much. Most importantly, you can control your mindset.

Build Relationships and Be Relentless


George Couros had a great post recently, Relationships Are the Foundation of Great Schools (But They Aren't Enough). He points out that it's essential to build great relationships in schools, but we can't stop there. It's also essential to leverage strong relationships into growth for self and others. We become stronger when we are connected and when we are committed to pushing for better outcomes.

This discussion reminded me of the study from Judith Kleinfeld (1975) where she coined the term Warm Demander to describe teachers who are both warm (relationship builders) and demanding (communicating high expectations). She found that students whose teachers combined these qualities were more successful academically. But I'm guessing they were also more successful in a whole variety of ways.

I've noticed over the years just how difficult it can be to balance warmth and expectations. Some people tend to be really relationship-oriented but struggle to communicate and insist on high expectations. Others have very high expectations and push students to succeed but don't make the personal connections that are needed to go next level.

I believe students will always do better with a teacher who cares about them, believes in them, and seeks to know them better. Strong relationships are extremely valuable in the classroom. The teacher who is demanding but fails to build relationships may get results in the short term, but it will probably only last as long as they are still pushing. 

The teacher who can build relationships while maintaining high expectations has the best chance to inspire learning. They can have a transformational impact. They help a student have a pivotal experience. They help them change directions. The student takes a new path entirely because of the influence of the teacher. 

From the beginning, warm-demanding teachers are communicating with students that they are going to push them. They let their students know they have very high expectations because they care about them. Let students know up front that you're going to expect more of them than they think they can give. Then it won't be a shock when you actually do expect more of them than they've been used to.

I noticed this tweet from Tobie Taylor Jones and thought it captured the essence of the warm-demanding teacher.

It's so important to bring this type of energy and attitude to the classroom. Life will be demanding, and kids can't develop the resilience and perseverance needed if they aren't pushed out of their comfort zones. We don't want to send kids out of our schools believing they are entitled. In life, you must work for everything you get.

What's Your Priority? Passion or Proficiency



Passion and proficiency. Both are important. But what's your priority? What comes first? Some teachers know their content, have great strategies, and work hard every day. And yet they aren't getting the results they hope for.

In Future Driven, I wrote about the importance of rekindling passion in an accountability era where proficiency has been prioritized to the detriment of everything else.
"More than proficiency, we need passion. We need people who are passionate about life, solving problems, helping others, and doing amazing work. Passionate people aren't just concerned what's in it for them. They don't want someone to take care of them, to create a job for them, or make it easy for them. They want to make a difference in the world. They want their life to count.
Proficiency is about cheap labor, following the rules, being an interchangeable part. It's following the map, taking orders, playing it safe. In school, it's being ready for the next grade level or for college. These aren't bad things. But it's not what allows us to use all of our gifts." 
If we are going to crush apathy in our schools and create learning that's irresistible, it won't happen by doubling down our efforts to reach proficiency. We have to start by developing environments where students can rekindle what it means to be a passionate learner.

After all, they came to us this way, right? When kids entered school for the first time, they were filled with curiosity, creativity, and hope. They came to us with these qualities so shouldn't they leave us with them also?

So what can you do to create that passionate learning culture in your classroom?

1. Model passionate learning yourself. Be curious yourself. Learn rights alongside your students. Your energy, enthusiasm, and excitement towards learning will make a huge difference for your students.

2. Focus more on developing interesting questions, engaging in deeper and better thinking, and making meaning with your students. Some things are more valuable than getting right answers. Intellectual curiosity is exciting if it isn't crushed by fear of getting the wrong answer. Let's start with questions.

3. Connect learning to making a difference. Give students ways to learn that will impact their family, their community, a global society. Help students make a difference now. We aren't just preparing leaders for the future. Kids need opportunities to lead and make a difference now.

4. Connect learning to creativity. Passionate learning involves creating something new, not just regurgitating established information. Creativity allow us to connect who we are to what we are learning. We are creative beings. We need opportunities to create.

5. Connect learning to emotion. Developing our cognitive abilities needs to go hand in hand with developing our emotional abilities. Let's work on developing conditions where learning connects to the heart and not just to the mind. I'm not sure where it originated but I love this quote, "Information without emotion is rarely retained."

Hugh Macleod (@hughcards) shared this bit on his Twitter feed. It captures so much truth in such a simple visual. The world is rapidly changing. The type of work and the value of different kinds of work is also rapidly changing.


Proficiency won't help you compete with robots or zombies. They know their stuff. They have the market cornered on proficiency. But they can't go deeper. They're soulless. If you want to be great, you have to be an artist. Not necessarily an artist who paints, or sculpts, or writes poetry. But you have to offer more from your humanity than a zombie is willing to give or a robot is able to give.

So here's the challenge. If your students are mostly doing robot work or zombie work in school, how are they going to be ready to do art work in a world that demands it? 

As our world becomes increasingly automated and technological, our students are going to gain the greatest advantage not just by their proficiency, but by their ability to leverage emotional labor to produce great work. 


Is proficiency still important? Absolutely. But if we keep pursuing proficiency to the exclusion of what's most important, we are doing our children a terrible disservice.

11 Must-Have Qualities of Authentic Leadership



I could tell she felt overlooked and undervalued as she shared what happened. I just tried to listen and be as understanding as possible. She felt like a leader had let her down. She felt diminished.

And I hate to see someone feel that way.

She had gone to a lot of work. It was a job well done. But she felt like no one noticed. At least, he didn't notice. The leader hadn't noticed her efforts.

Maybe she felt like no one ever notices? Her words came out defeated.

I felt empathy for her. But I also felt empathy for the leader. I don't think it was intentional. In fact, I'm almost certain it wasn't intentional.

And I couldn't help but think there were probably times someone else felt that way about my leadership, in spite of my best intentions.

Leadership is tough. Whether you're a principal, a teacher, a parent or just about anyone. If you've been in a leadership role, you've carried an important responsibility with that. It's a responsibility to your followers, to the people you're leading.

You feel that weight, that responsibility...if you're a good leader.

But you also know at some point, you're going to let someone down. Someone is going to be disappointed. They're going to feel like you made the wrong decision. Like you devalued their work. Like you didn't give your full support.

So let's just keep this in mind. Effective leadership must give grace.

But leadership needs grace too.

In the end, we can't expect our leaders to be perfect. We just need them to be authentic.

And we need them to do what's right and to always care about their followers.


So what does it mean to be an authentic leader? It doesn't mean you're perfect. You'll probably still fall short sometimes. But it does mean you're willing to be open, honest, and real. And it means you'll do everything you can to step up for the people counting on you.

Here are 11 Must-Have Qualities of Authentic Leadership. These are challenging for sure, but they are the qualities I aspire to meet. Of course, too often I fall short. But I'm still trying.

1. Lead with your heart.

It's important to care about others, not just for what they can do for you, but because you genuinely care. Because they matter. When you lead with your heart, you also listen with your heart. Be understanding.

2. Shoulder blame.

When something goes wrong, don't try to minimize it or deflect it. If it was your mistake, just own it. Apologize for it. Make it right. And then move forward from it.

3. Share credit.

Invest in the success of others. Be generous with recognizing their contributions. Be happy when they do well, in their professional or personal lives.

4. See the best in others.

And believe the best in others. Lift them up. See them for all the good they are and all the great they are becoming. Never underestimate someone or diminish their abilities. Never.

5. Seek criticism.

Authentic leaders want to know what they can do better. They want to know how their followers are experiencing their leadership. They want feedback, even when it's critical.

6. Lead with optimism.

Your attitude, positive or negative, will determine what kind of leader you will become. Effective leadership hinges on choices, not circumstances. Good leaders are positive even when things are tough.

7. Speak with honesty.

There is no effective substitute for the truth. Authentic leaders always speak truth, but they do it with all the understanding, care, and concern that's possible.

8. Manage emotions.

Leaders must have their emotional abilities in hand. It's difficult to lead if your emotions are running your life. You must feel all your feelings, even the distressing emotions. But you must respond in healthy ways, and not react in destructive ways.

9. Be a positive example.

Do what's right, not what's easy. Whatever qualities you want to see in others, demonstrate those qualities. Your example is your influence. It's the most powerful thing you have. Everyone is watching to see what the leader will do.

10. Be courageous.

Be willing to take a risk. To set things in motion. To move ahead. Lots of people see ways things should be different. A leader is willing to take action and lead others to take action to make things different. But it requires courage.

11. Be willing to grow and learn.

Authentic leaders do not have a rigid view of themselves. They are open to changing their leadership when they learn something new or they are presented with new information. It's important to be flexible and always be learning.

5 Simple Rules to Be Great


An essential for being successful is to know who you are and what you have to offer. Your experiences help bring a fuller knowledge of yourself and how you can make the greatest impact. You have to believe in yourself and be willing to take risks to test your limits. 

These truths apply for anyone, not just teachers or educators. We need to help our students discover this process too, so they can be their best and reach for their potential.

1. Focus on your strengths.

It's easy to focus your mental energy on your weaknesses. That's actually what most people tend to do most naturally. But it's far more productive to build on your strengths. If you focus on how you don't measure up, you'll hesitate to step up. You won't make the impact you're capable of making.

2. Exercise your gifts.

You have gifts that you need to develop and share. What excites you and energizes you? What makes you want to do more and be more? What qualities do your biggest fans see in you? Don't discount these gifts. Exercise them and leverage them. Share them with the world.

3. Have courage to be different.

To be great, you'll have to be different. And that might make some people uncomfortable. Don't let other people shape you in ways that don't feel right for you. You have to be true to yourself and do the work you were made to do. You can't be a standout if you're just trying to fit in. 

4. Continue growing and learning.

When you continue to grow, you may find opportunities to reinvent yourself in ways that surprise you and delight you. It's a shame when people hold on to their view of themselves in self-limiting ways. They cling to a feeling of safety and security in who they are and don't risk questioning that they could be so much more.

5. Cope with your critics.

Always remember that it's not the critic who counts. At the end of the day, you have to be satisfied with who you are and what you are doing with your life. Make up your mind to learn from critical feedback. It can be helpful. But don't let criticism slow you down. Keep pressing forward and believe in yourself. Don't let anyone diminish your abilities.

Creating a Culture of YES!

The idea: What if we had all the kids take a handful of confetti and throw it into the air?

The resistance: What if it makes a big mess? 

Well, it will.

The resistance: What if it makes some people uncomfortable? 

Well, it might.

The resistance: What if a kid gets confetti in his eyes? 

Well, I hadn't thought of that.

The resistance: What about the janitors? Doesn't this make their job tougher? 

I'll help clean it up. My family will help too.

The resistance: You know this isn't how we normally do things?

But is that such a bad thing?

You might be familiar with the idea of a children's message during a church service. I'm sure at some point that was an innovation. But for all of my years attending services, I remember it being a thinga really good thing. 

All of the little kids are invited down to the front for a short message/story that is intended just for them. It's usually an object lesson or story that conveys a Biblical truth in an interactive way. As much as it's intended for the kids, I think the adults often get a lot out of it too. 

Well, on Christmas Eve, our whole family went to church together, all six of us. And during the service, all of the little kids were invited to the front. I teased our youngest daughter Emma who is 15 and told her she should head down front. She gave me the "Really dad?" look. There may have been a little eye-rolling too.

There was a huge crowd at church for the Christmas Eve service, and the entire stage was filled with little kids brimming with energy. I mean, it's Christmas Eve! Kids have a lot on their minds this time of year.

Our children's minister planned a lesson about how joy comes from God, and we should share that joy with others around us. Of course, it included the story of how the shepherds, in particular, shared the news of the birth of Jesus with great enthusiasm. When you have true joy, you can't help but share it.

A good message for sure. And then the truly unexpected part of the message was about to happen. The children's minister explained how when we are excited and celebrating something great, sometimes there is confetti.

"Let's all get some confetti and celebrate the birth of Jesus. And then together we are all going to throw it into the air. Let's share our joy for everyone to see."


It was a beautiful thing. And memorable. And a perfect illustration.

There was joy in the congregation. There was certainly joy in the kids. And I'm pretty sure the joy went home with the kids and probably went with them wherever they went. After all, several were stuffing confetti in their pockets. It was a beautiful thing.

But it was risky. 

And to be sure, our children's minister had asked our pastor ahead of time for permission. 

And he said, "YES!"

And I'm pretty sure he didn't ask all of those questions that might come from the resistance

He just said, "YES!"

The Problem With "I Already Do That"


A couple of years ago, I wrote a post Eight Things Successful Educators Never Say. In the post, I explained how words reveal so much about our attitude and mindset. 

Our words reflect our thoughts. And our thoughts often become our actions. And then our actions determine our destiny. The words we use tell so much about who we are and what we value. 

Words matter.

In that earlier post, I was thinking about things that I could never imagine hearing from a highly effective educator.

I'd like to add one more phrase to that list. 

"I already do that."

Over the years, I've heard this phrase quite a bit, but rarely if ever have I heard it coming from the most successful educators. Let me unpack the context where I've heard the phrase used.

After a teacher/administrator shares an idea they tried that worked in their classroom/school, a colleague replies, "I already do that."

After a day of professional development that involves learning about a practice or method, an educator boasts, "I already do that."

When an administrator or instructional coach suggests a change that might be helpful for a classroom, a teacher responds, "I already do that."

Often the phrase is followed by an explanation of ways the educator is already doing that practice. And it could be that the educator has done something similar, or maybe even something almost exactly the same. Maybe it's true.

But regardless of whether the educator already does that or not, these words seem very dismissive to me. It seems to imply that I already know what you're talking about, and there is nothing more I can learn from you on this topic.

Like many seasoned educators, over the years I've had hundreds if not thousands of conversations about teaching and learning, and I've participated in untold hours of formal and informal professional development.

And even when it was not my choice to attend the workshop or session, I tried to have the attitude that I might learn something from this. 

There were times that I didn't fully engage, but I always tried to take away something. Sometimes I even learned what not to do. We've all been to bad PD sessions or uninspired training. But there can be learning nonetheless.

At other times, I heard ideas being expressed that were very familiar. Some of the themes in education remain the same. It's been said there is nothing new under the sun. And at some level I think this holds true. Even our most innovative practices are built on fundamentals that might be familiar.

But even when I encounter ideas that are not new to me, I try to remind myself not to be dismissive or think, I already know that or I already do that. Hearing good information again and again is not a bad thing. It reinforces knowledge and ideas that are important.

And it can help us to feel validated and confirmed in the good work we are doing.

Sometimes I will share information on Twitter or even in my blog that may seem obvious. For instance, I occasionally share that "kids learn more from teachers who smile" or "every child in every school should hear an encouraging word every day." Sure, these are simple truths, but they are also important reminders.

Recently, I had someone on Twitter push back, "Why are you talking down to teachers? Surely you don't intend this for experienced teachers. Do you even know what teachers do?"

Sigh.

Certainly my intent is never to talk down to anyone, especially teachers. I have the greatest respect for teachers. I may be a principal, but I identify as a teacher too. I'm not teaching lessons day in and day out, but I always want to lift up teachers and make the teaching profession stronger.

Even if an idea may seem obvious, sometimes it's still helpful to put words around it and help bring it to the surface again, to make it fresh, to shine a light on it, to celebrate it. 

Some people may encounter even a simple idea and be validated, encouraged, or inspired. Others may encounter the same idea and think, "I already do that."

I think those are two very different kinds of people. Which kind of person are you?

11 Things to Be Instead of Comfortable


As I reflect on 2017, one of the things that's been on my mind this past year more than just about anything else is the importance of risk taking. I am on a mission to crush apathy, in my own practice, in our school, and for our students. 

And why is that so important to me? I can't think of anything that is more detrimental to the pursuit of excellence than complacency and apathy. 

In the first few years of an educator's career, it's tough to be apathetic. You are in survival mode. There is so much to learn. But for many, once there is kind of an equilibrium, it's easy to just settle into a comfortable groove and start coasting a little. The initial passion can wear off, and the easy thing to do is to get a little stale.

For students, as the years wear on, engagement in school tends to decline. Far too many students are going through the motions, playing the game of school, and just getting by. The focus is often on getting a certain grade or achieving whatever level of success is acceptable to self and to parents, but the idea of passionate learning or the pursuit of self-mastery is completely lost on most.

The chart below demonstrates just how students view their own engagement, as reported by Gallup. There is a consistent decline in engagement from 5th grade late into high school. These numbers are unacceptable to me. 




And even more concerning is my suspicion that apathy is possibly worse than even this data reveals. Many of our best students would report they are engaged, but if you really listen to the things they say about school, they primarily see it as a means to an end. They would likely report themselves as engaged, but not because they are enthusiastic learners so much as because they are willing to jump through the right hoops to get where they want to be.

So I am on a mission to pursue excellence and crush apathy. And it starts with me. I need to examine the ways I am taking risks and how I'm pursuing excellence in my personal and professional life. I want to push out of my comfort zone to do the things that will accelerate my growth. As John Maxwell writes, "There is no growth in your comfort zone and no comfort in your growth zone."

I'm not interested in playing the game of school. I want to see high impact, meaningful experiences in everything we do. 

So in 2018, let's step out of the comfort zone and embrace the challenge of growth and excellence. 

Here are 11 things I want to be to push beyond what's comfortable:

1. Passionate-A passionate, caring educator makes all the difference. Imagine what your school would be like if every person brought great passion every day. Craig Groeschel (@craiggroeschel) writes that apathy makes excuses, while passion finds a way. 

2. Desperate-That word may seem surprising, but we need a sense of urgency about the work we are doing. Be desperate to see every student succeed. Bring that type of energy.

3. Daring-Be bold. Be audacious. Don't retreat from a chance to make a difference.

4. Determined-Nothing worthwhile is easy. It's a struggle. There will be challenges and obstacles. It's an uphill climb. Crushing apathy will take our deepest resolve.

5. Committed-We hear a lot about accountability in education. But apathy just hides from accountability. It does just enough. What we really need is more commitment, not more accountability.

6. Brokenhearted-It's possible to become hardened and even cynical as an educator. The challenges are immense. But I never want to lose a soft heart, a broken heart for students, colleagues, for all others. I want to exhibit empathy in each day.

7. Significant-I want to live a life of consequence. I want to make a difference. And I'm pretty sure you do too. The search for significance is shared by everyone. We want our lives to matter. But it won't happen if your own comfort is your priority.

8. Creative-Don't ever say you aren't creative. Everyone is creative. Every thought we have is a creation of our mind. You have ideas that the world needs. But you have to push them out there. Don't hide your creative light.

9. Extraordinary-The difference between the ordinary and the extraordinary is that little extra. 

10. Courageous-Fear is one of the greatest things holding us back. We are born with only two fears, the fear of heights and the fear of loud noises. But we learn to fear so much more because we want to feel safe and comfortable. But it's not the way to crush apathy or pursue excellence. You have to be willing to put aside fear and pursue risk.

11. Curious-Start with questions. Question everything. Asking the right questions will push you out of your comfort zone as quick as anything. Growth is fueled when curiosity is flourishing in a learner.

Another Thing High Schools Might Learn From Elementary Schools



I completely agree with the tweet below from Jennifer Hogan. High schools can learn from elementary schools. And every level of education should stoke the fire and cultivate curiosity in learning. It's important for every classroom to inspire kids to want to learn more.



I truly believe that regardless of what level we teach, we should also strive to learn from each other. When we share our knowledge and experience across content areas or with other grade levels, it just makes us all stronger.

The tweet also reminded me of another way high schools might learn from elementary schools.

I'm always amazed when I have the opportunity to visit elementary classrooms. I observe keenly and enjoy seeing different strategies and methods that lead to more learning in that context. I often see things that would be beneficial in the typical high school classroom, too. 

All the way down to primary school classrooms, I have observed students taking responsibility, working collaboratively, and self-managing in various structures. The teacher is often working with a small group of students while other learning activities are happening all around the classroom.

I've heard teachers at the high school level make statements that seem to reject this type of learning. 

"Freshmen can't handle working in groups."

"Projects don't work for my students."

"I would like to do more collaborative things, but I have 30 kids in my class. It's just not possible."

"If I'm working with a small group of students, how will I know what the others are doing?"

All of these statements have an element of truth. It can be challenging to do these things, at any grade level. But the statements are also extremely self-limiting. These statements become self-imposed limits, probably based on an experience that wasn't positive, "I tried that. It didn't work for me. Case closed."

Is it possible for projects, collaboration, and small group instruction to be effective at the high school level? Of course! I've seen high school classes thriving with these methods. And it makes no sense developmentally that even much younger students can handle self-directed methods while older students cannot.

So why do teachers tend to revert to more teacher-centric approaches in high school? It's likely because of the efficiency, control, and structure that is provided through direct instruction. It's partly because it's what's comfortable, and perhaps all they've ever known. 

By the way, direct instruction is not bad. It can be an effective and necessary method, but it shouldn't be the only way students learn.

There should also be opportunities for more self-directed, student empowered methods also. We must provide students opportunities to develop agency, ownership, and social learning abilities.

So what does it take to have success with this type of learning?

Structure.

It's the same thing that makes teachers want to use direct instruction. Every teacher knows that a productive learning environment is going to have structure. And it feels easier to do in a direct-instruction, teacher-centered classroom. And maybe it is easier to do. But that doesn't make it better.

In the classes that succeed with more collaborative, student-centered approaches, teachers must clearly communicate the structure that will be used. There must be boundaries. The expectations must be communicated consistently and revisited regularly.

Whether it's an elementary classroom or high school classroom, it takes structure to make any learning strategy successful. We are not talking about anarchy in the classroom here.

However, it will take willpower and determination on the part of the teacher to push through some of the struggles that may happen as students learn the structure. But as the teacher works with students to clarify expectations and provides opportunities for practice and reflection, students will learn to have more independence and exhibit a higher level of responsibility.

It's not that the students can't do it. Don't impose your limits on a classroom of kids. Don't diminish their capabilities. You are choosing not to pursue success when you embrace disempowering thoughts. You won't have success with any method if you don't believe in it and your kids' ability to succeed with it.

It's just that you must teach them to do it. You must provide accountability as needed. You must coach them. You have to reflect with them. You have to provide consequences when needed. You have to bring so much passion to the space that students know you're not going to settle for less than their best.

With your guidance and creativity, you can help your students do amazing things, regardless of the grade level you're teaching.

Is It Possible To Teach Grit?


In a previous post, I shared about the power of keystone habits. The ideas are based on the book The Power of Habit: Why We Do What We Do In Life and Business

So what are keystone habits? They are habits that seem to have a spill over effect. The changing of a keystone habit leads to changes in a person's other habits too.

For instance, getting enough sleep might be a keystone habit. It could also result in improving other habits like better communication, more productivity, or avoiding late night snacking. The initial goal was just to get better sleep, but it can lead to improvements in other areas too.

One critically important keystone habit is willpower. In fact, it has been shown in research to be the most powerful habit of all.
In a 2005 study, for instance, researchers from the University of Pennsylvania analyzed 164 eighth grade students, measuring their IQs and other factors, including how much willpower the students demonstrated, as measured by tests of their self-discipline. 
Students who exerted high levels of willpower were more likely to earn higher grades in their classes and gain admission into more selective schools. They had fewer absences and spent less time watching television and more hours on homework.
"Highly self-disciplined adolescents outperformed their more impulsive peers on every academic-performance variable," the researchers wrote.
"Self-discipline predicted predicted academic performance more robustly than did IQ. Self-discipline also predicted which students would improve their grades over the school year, whereas IQ did not... Self-discipline has a bigger effect on academic performance than does intellectual talent."
Sounds a lot like grit and growth mindset to me. These have been very important topics in the education community. We see this every day. Kids with willpower habits do better. But I wonder how much success schools are having with teaching these skills? And should we be doing more?

Starbucks has an intensive training program to help employees develop the willpower to handle the moments they believe will make or break the company. It must be working because we all know how prolific Starbucks has become.

They focus their training on what employees will do when they hit rough patches. Each employee develops a plan for how they will deal with an angry customer, for instance. And there are opportunities for role playing. They want to develop automatic response loops that employees can rely on when faced with a problem.

So if the Starbucks employees encounter a certain situation, they automatically use the strategies they've learned and practiced.

I wonder what that would look like in the classroom? Sometimes, I think we simply tell students to work harder or to persevere, but we aren't giving them tools they need to learn these skills. We aren't teaching the behavior we want to see.

Sure, we may reinforce qualities like grit and willpower when we see them, and that's a good technique, but could we be doing more to explicitly train students how to have willpower?

Based on the studies of willpower as a keystone habit, it seems like it should be one of our most important priorities. Most of your students who are struggling in your class have probably always struggled in school. That becomes a pattern of frustration and failure. Part of that might be attributable to a lack of willpower. How can we disrupt that pattern? That's something to think about.

5 Reflective Questions to Encourage a Growth Mindset


A teacher at one of our elementary schools shared this recently. She was talking about how she encourages her students to persist in the face of difficulties.

Instead of saying something that makes a wrong answer seem like a curse or worse, she encourages the process. She says to students with curiosity and wonder, "Oh, that's my favorite mistake!"

Students are then able to view problem-solving as something that is not just about getting a right answer. It's about having thinking that perseveres. It's about staying with the problem longer.

Thomas Edison failed over and again in trying to invent the incandescent light bulb. He documented 1,000 failed attempts before he was successful. When a reported asked him how it felt to fail 1,000 times, he replied, "I didn't fail 1,000 times. The light bulb was an invention with 1,000 steps." 

Our district has adopted new math curriculum, and it's challenging. But kids are rising to the occasion. And a big reason it's successful is the focus on the process and the greatness of teachers to promote perseverance and model growth-mindset thinking.

Here are five questions to ask your students to help them reflect on their own mindset. The questions might need some unpacking for younger students. But I think all kids can think about these ideas.

1. When I start to feel like quitting, what will I do in that moment to persevere?

This might be the most powerful question on the list. When people decide exactly how they will respond to a difficulty in advance, they are far more likely to push through in the face of the challenge.

2. What are my thoughts telling me about how successful I might be at learning this skill? If these thoughts are limiting to me, how might I think differently?

Lots of kids are thinking thoughts that are self-limiting. "I'm not good at math" for instance. It's helpful to think of phrases that are filled with belief and resourcefulness to replace the negative thinking. Teachers can help students find the words for this.

3. What am I saying or doing to myself that is holding me back?

There are many things that can undermine a growth mindset. Excuses, justifications, worries, perfectionist thinking, thought patterns, past failures, etc. It's important to recognize what unhelpful beliefs students need to overcome.

4. What would I want my teacher to say to me when he/she sees me taking a risk, trying hard, or pushing through mistakes to pursue this goal?

This question is helping to shift the perspective to expecting success. When I try hard, good things happen. My teacher will say this to me, and that feels good.

5. Imagine how you will feel when you accomplish something that is really challenging. Describe that feeling. 

Again, this one is beginning with the end in mind. Getting a picture of success is so important. Humans are the only creatures on the planet with imagination. We can experience the whole range of emotions through our minds. Visualization is extremely valuable. It teaches the brain to expect success.

When gymnast Mary Lou Retton won her first gold medal, a reporter asked her, "How does it feel to win gold?" 

She replied, "Just like it's always felt."

"But this is your first gold medal?" said the puzzled reporter.

"Yes, I know. But I've experienced this moment thousands of times in my mind," she explained.

The power of belief cannot be understated.
